    That was how the idea of my new company, Innovation Works, began.

    Since September 2009, I’ve been guiding young people with creative business ideas to work towards their dreams. I often remind myself, “If we are extremely lucky, we may create a world famous brand. If we are very lucky, we may establish a leading high tech company in China. But even if we are not so lucky, we can still spin off some valuable companies, make some useful products, and educate the next generation of entrepreneurs. All these results will make my life meaningful.”

    During my years at Microsoft and Google, I devoted virtually all of my free time to advising Chinese college students.

    I gave speeches from university to university in China. Sometimes I had to continuously fly from city to city because of my tight schedule. In April 2009, I flew to three cities and gave speeches at six universities within eight days. The speeches were all about how to make the best of college life, plan steps beyond college, grow as an intellectual through lifelong learning, lead a life of integrity, and set a meaningful career goal.

    Every time I spoke to Chinese college students, I saw in their passionate eyes their eagerness to learn from me. I knew they were going through a crucial stage of their lives. They were wondering how they could use their college education to realize their dreams in the future, and they found guidance in my speeches.

    I completed a four-year term as president of Google China. In my third year I also took charge of Google’s Korean team and the fast growing Southeast Asia market. But I soon realized that it was never my dream or forte to manage a large staff. What I truly enjoyed doing was pioneer work, to explore uncharted territories and create something out of nothing.

    Since I shocked the media by announcing my resignation on Sept. 4, 2009, many reporters have asked me to comment on my four years with Google China. I generally would summarize my view into three points:

    1) It takes a lot of commitment and patience to run an international company in China. Google has shown enough patience and a business model suitable for Chinese users. That’s why Google China began to see profit in its fourth year.

    2) Product development has to be quick in China for the market’s ever-changing eco-system. While it’s great that Google allows the China team to design all kinds of new products, most of the products have to go through the headquarters’ evaluations before their releases. Although this is for quality assurance, it inevitably slows Google China down.

    3) It is commendable that Google gives the local team more license than most other international companies. That was what enabled Google China to create unique products like Google Music and invest in eight Chinese companies.

    Google China’s market share grew from 16.1% in 2006 to 31.0% in 2009. Although we still didn’t get China’s largest market share in search, our Google Maps, Google Mobile Maps, Google Mobile Search and Google Translate all became number one in 2009.

    The 20% time is definitely one of Google’s most attractive features to many talented engineers. I am proud of having transplanted it into Google China successfully, and happy to see it continue to grow.

    Fortunately, it didn’t take me too long to prove that. In October 2006, our four evaluation metrics in search exceeded our expectations. More significantly, in April 2007, we found ourselves making more progress in accuracy than Google’s other foreign language search teams. Our Chinese web page indexes doubled within a year (and later grew 10 folds in 2008). We were able to reach new content of a website only a few minutes after the update (and later that became a few seconds in 2009), while web spam was reduced by 97.5%.

    We also found Chinese users to generally type fewer key words than their American counterparts. We believed it was partially because it would take a longer time to type Chinese. For the user’s convenience, we began to offer relevant suggestions for them to choose after they started typing. This feature, called Google Suggest, was first launched in China and then adopted worldwide.

    Given Google China’s high profile, however, we realized we couldn’t tell the media we were just doing what everyone else did. We started negotiating with the Chinese government to explore the possibilities of setting up a joint venture.

    Before the dust settled, rumors were everywhere in the air. I had to reassure all the employees again and again that there wouldn’t be a layoff even in the worst case. I also promised to keep them posted on everything I heard from the Chinese government.

    The following two months felt longer than two years. Finally, we reached an agreement with the Chinese government. Google China agreed to apply for a joint venture immediately, and before the approval of the application, Google China was allowed to continue its daily operations.

    The headquarters accepted our suggestion. However, as soon as google.cn was announced, Western media began to criticize Google for going along with China’s censorship to display filtered search results, which contradicted Google’s principle in spearheading the freedom of speech.

    Many engineers at the headquarters questioned the decision at the same time. They thought google.cn would hurt Google’s image as the world’s number one brand in search. I felt an urgent need to communicate with them, so I put aside a lot of work and made a special trip to the headquarters, where I held a meeting that welcomed everyone interested in the issue to attend. More than 300 headquarters employees showed up.

    I spent a lot of time and effort to help them understand why it was necessary to abide by Chinese laws in China. Finally, I saw most of them nodding.

    But that was not the end of it. Pressured by media, the United States Congress decided to hold a hearing for controversial high tech companies such as Microsoft, Cisco, Yahoo! and Google to express themselves on sensitive topics. That meant Google would have to explain its China policy to all Americans.

    Johnny and I cooperated harmoniously. He took charge of Google China’s sales and partnership while I was responsible for government relations, public relations, marketing, and, of course, products and technology.
